What actually drives system cost
Four variables account for most of the spread within any given system type.
Head count on a ductless system is the largest. A single-zone install starts around $3,500 while a four-head layout reaches into the $15,000 range, and head count follows a room-by-room heat loss calculation rather than a room count.
Duct condition decides whether a ducted system is $8,000 or $18,000. Existing ductwork sized for a furnace often needs modification for a heat pump, which moves a larger volume of cooler air. The electrical service is third, and where quotes most often inflate — a CEC Rule 8-200 calculation determines whether an upgrade is genuinely required, and where it is, add $2,000 to $5,000.
Coastal specification is fourth and modest — coated coils and stainless hardware cost more at selection and are not retrofittable, which on a salt-exposed lot is money well spent.
Repair versus replace
For a system under roughly ten years old with a control-side failure, repair is almost always the better value. Boards, capacitors, contactors and fan motors are inexpensive relative to a system.
The calculation inverts on an older unit facing a compressor or coil failure. Those parts approach a meaningful fraction of a new system, the remaining components are the same age, and the replacement side of the comparison carries a rebate the repair does not.

What a heat pump quote should itemise
A quote worth comparing separates equipment from labour, states the model and capacity, and says explicitly whether the price is before or after rebate. Ambiguity there is the single most common source of confusion.
A quote should also state whether an electrical panel upgrade is included, and on what basis. Where a load calculation has not been done, the upgrade line is a guess and should be identified as one.
Exclusions matter: condensate routing, electrical permit fees, removal and disposal of the old system, and any drywall or finishing work after line runs. None are large individually, and all of them appear on final invoices when they were not in the quote.
